We Stopped Buying Software. What We Gained Was Worth More Than the Savings.

How AI and Vibeware transformed the way we run our business, and why the real return has nothing to do with software costs.

We Stopped Buying Software. What We Gained Was Worth More Than the Savings.

For years, running a business meant finding software that could support how you wanted to operate.

You researched solutions, compared features, sat through demos, negotiated pricing, and ultimately selected the one that came closest to meeting your needs.

Then came the compromises.

The feature you really wanted was in a higher-priced package. The workflow you needed didn't quite exist. The integration you expected required another subscription. And that one thing that would make your business truly different? It wasn't on the vendor's roadmap.

So you adapted your business to the software.

Think about that. We actually changed how we operated to accommodate tools that were supposed to make us better.

Today, I look at that completely differently.

The Moment Everything Changed

Earlier this year, Claude Opus 4.6 became a turning point for us.

It wasn't the first AI model that could write code, but it was the model that fundamentally changed what we believed we could build, how quickly we could build it, and how effectively we could maintain it.

Suddenly, developing our own business applications wasn't some massive undertaking requiring development teams, lengthy projects, and substantial budgets.

We could describe what we needed, build it, test it, use it, and continuously improve it.

And that's exactly what we did.

In less than a year, we've rebuilt the internal solutions we use to operate our business.

We've eliminated the traditional software subscriptions we previously depended on. No more paying for packages filled with features we don't need just to access the few we do. No more waiting for a vendor to prioritize something important to us.

We now build exactly what we want.

And when something doesn't work quite right, we change it.

When we think of something better, we build it.

Our biggest investment is our time, and that time is increasingly spent improving our business rather than working around somebody else's software.

We call this new approach Vibeware.

But here's where the story gets really interesting.

We've Discovered That We Live in the 20%

Traditional software companies have a difficult challenge.

They need to build products that appeal to the broadest possible market. They have to prioritize features that satisfy the majority of their customers.

And that makes sense.

Build something that solves 80% of what most businesses need, package it, price it, and sell it.

But what about the other 20%?

What about the unique processes, ideas, competitive advantages, and opportunities that make your business different?

That's where we've discovered we live.

In the 20%.

And that 20% is where the real value is.

Our internally built solutions aren't necessarily better because they have more features than the leading commercial products.

They're better because they're built precisely for us.

No unnecessary complexity. No artificial feature restrictions. No waiting for the next release. No paying more to unlock something we know we need.

Just exactly what works for our business.

And when our business evolves, our Vibeware evolves with it.

We're no longer constrained by somebody else's vision of how our business should operate.

The Goal Is No Longer to Replace Software

Initially, the opportunity seemed obvious.

Why continue paying for software when we could build our own?

That was exciting enough.

And we've accomplished it.

But somewhere along the journey, our thinking changed.

Eliminating software costs was never the biggest opportunity. It was just the first one.

The real opportunity is to rethink what software should be doing for a business in the first place.

Software shouldn't simply help you perform existing processes more efficiently.

It should help you become a better business.

It should help you discover opportunities you didn't know existed, understand things you previously couldn't, expand into new markets, improve decisions, and grow.

That's what technology was always supposed to do.

Yet somewhere along the way, the relationship became more about subscriptions, features, packages, and renewals than about helping businesses become better.

Now we're asking very different questions.

Not "Does our software support this?"

But "What if we could do this?"

And that's an incredibly liberating change.

Something Unexpected Happened Along the Way

Perhaps the most surprising part of this entire experience has been what we've learned.

Every time we build a new solution, we have to understand the business challenge behind it.

We explore processes in greater depth. We learn how different industries operate. We discover methodologies and capabilities we didn't know existed.

AI doesn't just help us write the application.

It helps us understand the problem, challenge our assumptions, evaluate different approaches, and discover possibilities we wouldn't have considered before.

And every new thing we learn influences what we build next.

One idea leads to another.

One improvement creates an entirely new opportunity.

The more we learn, the more ambitious we become.

We've gone from asking AI to help us recreate software we once purchased to asking AI to help us imagine what the next generation of that software should actually do.

That is a completely different way of thinking about technology.

And it's incredibly addictive.

Better Than Best of Breed?

We now have internal solutions that, for our particular business, are better than the best-of-breed applications we previously paid for.

Not because we have more developers, more resources, or bigger budgets.

But because nobody understands what our business needs better than we do.

And now, for the first time, we have the ability to turn that understanding directly into working solutions.

We can experiment without worrying about whether the investment will pay off.

We can try ideas that traditional software development costs would have made difficult to justify.

We can challenge assumptions about how things have always been done.

And we can continuously make our systems better without asking anyone's permission.

Of course, we still have to build responsibly, test carefully, and maintain what we create. AI hasn't eliminated that responsibility.

What it has eliminated is much of the friction that previously kept our best ideas from becoming reality.

That's the difference.

The Real Return on Investment

If you'd told me a year ago that we'd replace the software we use to run our business with solutions we built ourselves, I would have considered that an incredible achievement.

And it is.

But today, I almost view that as the least interesting part of the story.

Because the real return hasn't been the money we've saved.

It's been the knowledge we've gained.

The industries we've learned about. The processes we've challenged. The ideas we've explored. The capabilities we've discovered. And the confidence we've developed to build things we previously wouldn't have even considered possible.

You can't put a subscription price on that.

We started this journey wanting to stop paying for software.

We ended up discovering that we could build a better business.

And perhaps that's the most important thing about this emerging age of AI and Vibeware.

The greatest opportunity isn't that everyone can now build software.

It's that we're no longer limited to imagining only what existing software allows us to do.

That's where the real transformation begins.

I have shifted my company away from rigid off-the-shelf software to custom tools built with AI. This approach allows us to focus entirely on our unique business needs instead of adapting our operations to fit someone else's product. Building our own solutions has not only saved money but also deepened our understanding of our own business processes.
